Inverting the fitted context-to-answer map yields a direction that predicts persona strongly but cannot steer it at the context vector, where a directly-measured context direction can, while a separately fitted answer-to-context map moves evil at layer 14 only (MODERATE confidence)

Takeaways
- The map's pre-image — the pre-answer edit the fitted map says yields the persona vector, injected at the context vector — does not clear the noise band (evil 0, sycophancy +6.6 vs a +10.9 edge), while a directly-measured context direction clears it at the same locus (+2.5 over a band of exactly 0; +36). The inertness is pair-specific: the persona vector steers sycophancy at the context vector (+30.7, clean) and the pre-image steers at answer tokens (+47.5, survives the intrusion audit); for evil the persona vector stays inert at the context vector, matching the parent experiment.
- Inversion rounds: forward-weighted pullbacks stay inside the reused band at all 44 cells (sycophancy ≤ +9.1 vs the +10.9 edge, evil floor-pinned at 0), but a separately fitted answer-to-context reverse map moves evil at layer 14, dose-monotone 0, 0, +3.3, +10.5, the top-dose interval [+6.5, +15.1] clearing the zero band under a 36-cell Bonferroni correction and exceeding the measured direction's +2.5 there. Sycophancy peaks at +12.7 (four straddles, 8 bounded non-clears), hallucination never clears +24.6. Only the reverse map aligns with the measured context direction (cos 0.51–0.71). Evil clears are direction-only (zero-variance null), all bands reused.
- Position round, 160 cells: steering the first k answer tokens recovers only a small fraction of the all-answer effect — first-token recovery is exactly 0 for evil and at most 0.03 for sycophancy, opening spans reach 0.02–0.07 against one-third / two-thirds marks; the persona vector's opening movement is small but real (sycophancy up to +20.0 vs +65 to +72 all-answer, evil up to +6.9 vs +96 to +99; intervals exclude zero), while the pre-image beats its shuffled-map twin only with every answer token steered (+64.4 evil — direction only, evil's floored controls give a zero-variance null; +22.1 sycophancy, calibrated).
- A fresh pure all-answer lower-dose sweep removes the mixed-prefill confound but finds no confirmed equal-integrity comparison: evil has no point-match; sycophancy at c = 1/2 has a held-out trait advantage of +8.50, but fails the frozen quality equivalence gate. High doses still collapse into CJK-heavy capped text.
- The same map predicts strongly (held-out R² 0.60, retrieval 0.9 at layer 14) and the null is well-posed (96–98% of the persona vector reachable through the map; pre-image orthogonal to its signal-free shuffled-map twin), yet the retained subspace holds only ~half the causal context direction's length (0.49/0.53 vs 0.63/0.66 random); calibrated patching agrees — the pre-image is neither sufficient nor necessary, while ablating the directly-measured direction removes ~53% (evil) / ~35% (sycophancy) of the prompt-induced ceiling.
- Scope: 2 of 3 behaviors decisive — hallucination's rig positive control failed (50.0 vs a 65.0 answer-position random-direction band); decisive seeds 42/43 share 80% of draws (120 distinct generations/cell); the decisive rollout text is no longer persisted (only judge scores survive; durability note in the footer); evil's context-vector leg is floored, so the dissociation weight rests on sycophancy; the position contrast fixes per-token dose, not edit count, so position and cumulative dose are confounded; 9 of 160 position cells fail the completeness floor (triage in Methodology), refusing 2 of 8 recovery ratios.

Goal
- This experiment in context: A fitted linear map predicts a model's answer-time state from its pre-answer (context) state, and each persona has a "persona vector" that steers the trait when added during the answer. #2220 showed the map's reading direction is causally inert at the context vector while the persona vector steers strongly at the answer — a read/write gap for one map-derived direction. #1615 showed a different map-derived object, the persona vector's pre-image under the map, is a good read-out (its projections track judged trait expression). This experiment asks whether that pre-image also writes: injected at the context vector, does behavior move as much as a directly-extracted context direction (#1415 established that a same-query context-vector edit causally shifts the answer's persona), not at all, or in between? A later reverse-map round borrowed the answer-to-context map fitted in #2618 to test a third inversion family: a separately fitted reverse map rather than an inverted forward map.
- Broader narrative: Whether the geometry recovered by fitted context-to-answer maps is causally usable at the context vector, or only predictive — the crux of using such maps as steering/monitoring handles rather than as correlational read-outs.
Methodology
Design: No training. One base model (Qwen/Qwen2.5-7B-Instruct, 28 layers, hidden 3584). Per behavior (evil, sycophancy, hallucination), five residual-stream directions were materialized at every layer, all unit-normalized so the injection dose is a matched L2 norm: the map pre-image, the persona vector (the per-layer difference of means of response-averaged answer activations between judge-filtered rollouts under 5 positive- vs negative-trait system-prompt pairs — the persona-vectors extraction recipe — reused at the pinned revision), a directly-measured context direction (difference-of-means of the last context token across positive vs negative extraction prompts), a matched-norm random control, and a shuffled-map pre-image control. Directions were injected during generation as a dose α = c·ρ (c ∈ ±{0.5, 1, 2, 4}; ρ = the layer's median last-context-token residual norm) at three breadths (one layer, a middle band of layers 14/17/20, all 28 layers) and two positions (the last context token; every answer token). A localize phase (10 questions × 3 draws) selected each arm's best operating point by coherence-gated argmax over the layer-config × dose grid; a decisive phase (20 questions × 5 draws × seeds 42/43 = 200 judged completions/cell) re-measured at those points. Seed-overlap disclosure: the per-draw RNG is seed + draw index, so seed 42's draws 1–4 duplicate seed 43's draws 0–3 — in every decisive cell 80 of the 100 per-seed completions are exact text duplicates across seeds (verified on all 50 cells), leaving 120 distinct generations per cell; the two seeds are overlapping draw-streams, not an independent replication. The per-cell bootstrap clusters on the 20 questions, so intervals key on between-question variance rather than the duplicated draws. Calibrated projection-patching (sufficiency, on neutral contexts) and directional ablation (necessity, on persona-prefixed contexts) were read as a fraction of the donor-swap ceiling (prepending the persona instruction). A position follow-up round (label first-k-answer-token-steering) then added the position axis at the decisive operating points: 160 cells — 2 behaviors × 5 directions × 2 breadths (operating single layer; mid band 14/17/20) × 8 positions (last context token; answer tokens 1, 2, and 3 singly; opening spans 1–3 and 1–5; last-context-token plus span 1–3 combined; all answer tokens) — each generating 20 questions × 6 draws (per-draw seeds 42–47, temperature 1.0) = 120 distinct on-policy completions, with no cross-seed duplication. Its recovery read divides the span-1–3 effect by the same direction-and-breadth all-answer effect inside each bootstrap resample (denominator floored at 5 points), judged against one-third (partial) and two-thirds (sufficient) marks; its degradation read counts, per completion at a common 2,048-token horizon, cap-hits plus CJK-script (Chinese/Japanese/Korean) language flips, 0–2 per cell. One definitional caveat: the all-answer comparator edits the last context token as well as every decode step — a one-position superset of the pure answer-token arms — so the recovery denominators are conservative. The two-thirds mark traces to a sibling experiment in which re-typing a context-end patch's first three answer tokens as text recovered 67% of the full patch effect — a token-text prefill under an activation-patch rig with a patch-recovery outcome, not a direction dose at answer-token states, so the mark transfers as a reference point, not a replication target. An inversion-ladder follow-up round (label transpose_ladder) then asked whether the parent's min-norm inversion was the wrong weighting rather than the wrong object: four forward-weighted pullbacks of the persona vector through the same fitted map — the transpose pullback (the map's adjoint, which weights each map mode's component by its singular value, up-weighting the map's strong modes exactly where the pseudo-inverse divides by the singular value and up-weights the weak ones) and ridge-inverse pullbacks (mode weight s/(s² + λ)) at three per-layer λ quantiles spanning near-pseudo-inverse to near-transpose weighting — each unit-normalized and injected at the last context token only, at the parent's eleven decisive context-locus operating points (evil six, sycophancy five): 44 cells of 200 judged completions each (20 questions × 5 draws × seeds 42/43; the parent's seed-overlap convention carries — 120 distinct generations per cell, spot-verified on one cell). No fresh control arms were generated; verdicts are read against the parent's reused noise band, floors, and ceilings (inference scope under Evaluation). A reverse-map round (label reverse_map_steer) then tested the third inversion family: instead of inverting the forward context-to-answer map, it pulled the persona vector back through a separately fitted answer-to-context ridge map (fit at layers 14, 19, and 26 on 963,444 LMSYS context/answer pairs from the same base model, banked on the HF data repo under issue2618_reverse_map/analysis_tensors/), d_rev = ((r_B / σ_A) W_rev) / σ_C in raw context space, unit-normalized and injected at the last context token at c ∈ {0.5, 1, 2, 4} for all three behaviors: 36 cells of 200 judged completions each (20 questions × 5 draws × seeds 42/43, the parent's seed-overlap convention, cap 2,048 tokens with the 2% cap-hit regeneration rule, which fired on no cell), with no fresh control arms (inference scope under Evaluation).
A final same-issue follow-up round (label all_answer_decode_sweep) made the answer-position comparator pure and lowered its dose grid. At layer 14, the persona vector was added only on each cached one-token decode forward, leaving prefill untouched; consequently output token 1 was sampled before any intervention and the edit could affect token 2 onward. Per behavior, answer-vector doses c in {0, 1/64, 1/32, 1/16, 1/8, 1/4, 1/2, 1, 2, 4} were compared with a freshly generated same-runtime context-only reverse-map target (evil c = 4; sycophancy c = 2). Each of 22 analysis cells contained 20 questions x 6 effective seeds = 120 responses; two no-hook bridge cells established exact zero-dose parity, giving 2,640 analyzed and 2,880 generated responses.
Training: N/A — no model training.
Evaluation: Primary DV = coherence-gated Δ graded 0–100 trait score versus the α = 0 floor, on-policy generations on the 20-question persona-vectors eval bank (disjoint from the extraction set). Judge = claude-sonnet-4-5-20250929, a multi-field trait + coherence rubric (inherited unchanged from the parent rig), max_tokens 2048, threshold 50; malformed / refusal / out-of-range judge returns dropped, transport failures retried. Companion = judged rate (threshold 50). Secondary continuous DV = a teacher-forced margin (log-probability of a fixed positive pool minus a fixed negative pool) under each steered context. A noise band was built by applying the same argmax selection to the random and shuffled-map control arms over the full grid; an arm "clears" when its excess over the band's upper edge excludes 0. Per-cell statistics resample the 20 questions in a paired cluster bootstrap; operating points are argmax-selected, so both a frozen-at-operating-point and a selection-inherited interval are persisted. A held-out sensitivity recomputes the decisive contrasts and band on the 10 decisive questions the localize phase never saw (localize used bank indices 0–9; decisive used all 20). Pre-decisive gates demoted hallucination because its rig positive control failed — best answer-token persona-vector delta 50.0 under a 65.0 answer-position random-direction band edge — while its headroom gate passed (headroom score 40.5); a 65-point band from random directions is itself evidence the hallucination judge instrument is noise-dominated, consistent with the parent experiment's read. Recomputing that gate with language-intruded completions removed confirms the read (recount JSON): intrusion saturates the positive-control and random-null arms alike (966/1440 vs 826/1440 answer-token completions), so cleaning collapses both together and the band edge stays above the positive control whether intruded scores are zeroed (22.7 vs 43.6) or dropped (51.75 vs 68.0); the dropped-row read is weak — the surviving positive control rests on 2 of 30 completions in its best cell — so score-zeroing is the cleaner regime. One recorded deviation: the coherence gate is the programmatic coherence_check; the judged 0–100 coherence covariate was not collected, and the programmatic gate is blind to both degenerate-text modes the intrusion audit later found — the fully word-salad evil positive-control cell passes it with coherence rate 1.000, and the fluent-Chinese cells pass at 0.75. Rig validity for evil is therefore carried by the coherent donor-swap ceiling (+49.4; patch-phase coherence 0.915–0.985), since its on-policy positive control is 100% word salad (zeroing intruded scores sends it to 0); sycophancy's positive control survives the audit (89.7 on the 43 clean rows after excluding 150 intruded; +71.8 in a band cell with only 24/200 intruded). Position-round judging kept the same instrument: the graded 0–100 trait rubric under claude-sonnet-4-5-20250929, at 5 judge draws per completion (temperature 1.0, mean-aggregated; max_tokens 2048; Batch API — 96,000 calls over 19,200 on-policy completions); a synchronous re-issue pass re-scored the API-censored draws to zero residual API refusals (0–30 such draws per cell), and cells past the 2% cap-hit trigger were regenerated at 4,096 tokens (12 cells, all at all-answer positions). The dominant drop class is different and stays dropped by design: judge content refusals on degraded steered text, up to 515 of 600 draws on the worst cell (sycophancy, measured context direction at all answer tokens, mid band — 92 of 120 completions left with zero valid judge draws). All 160 cells were judged; the plan set a 0.95 per-cell completeness floor with below-floor cells triaged by drop class before plotting, and nine cells fail it — every one at an all-answer or wide-span position, every one content-refusal-dominated (transport and truncation losses are zero on all nine). For evil: the measured context direction at all answer tokens (completeness 0.84 single layer / 0.78 mid band), at ctx-plus-span-1–3 (0.82) and span 1–5 (0.92) at the mid band, and the pre-image (0.92) and shuffled-map control (0.91) at all answer tokens at the mid band. For sycophancy: the persona vector at all answer tokens at the single layer (0.74) and the measured direction at all answer tokens (0.46 single / 0.14 mid). Two of the nine are recovery-ratio denominators, refusing the ratio for 2 of 8 direction-by-breadth blocks (evil pre-image at the mid band; sycophancy persona vector at the single layer); the round's figures mark gate-failed cells rather than drawing them as ordinary points. Evil's all-answer scores — positive controls included — are judged largely on language-flipped text (62–100% intruded), the audit convention documented above; the persona-vector and pre-image first-k arms are at most 26% degraded (single tokens at most 20% across all directions), so zeroing intruded rows cannot move the near-zero first-k readings. A round-5 sensitivity recount over all 16 sycophancy measured-direction cells (recount JSON) bounds how much the opening-position fractions depend on language-flipped completions, replaying each cell's stored mean and intrusion fraction exactly before treating: dropping flipped completions keeps the mid-band upper end (span 1–3: 0.79 → 0.81 of ceiling; span 1–5: 0.81 → 0.93; combined: 1.30 → 1.24) while zeroing their scores collapses it (to 0.44, 0.19, and 0.43 respectively), and of the judge-positive completions in those three mid-band cells, 13 of 41, 21 of 39, and 35 of 68 are flipped. The clean single-layer arms (at most 7% flipped) move by at most 0.072 of ceiling under either treatment, so the intrusion-robust support for the opening-position claim is the single-layer arms plus the dropped-row read; the score-zeroing treatment is the conservative bound, and under it only the single-layer fractions stand. The reverse-map round reads its 36 cells against the same reused artifacts: the parent's decisive context-locus band for evil (exactly 0, a zero-variance floored null, so an evil clear is a direction-only read) and for sycophancy (+10.9), and, because the decisive wave never banded hallucination at the context locus, the localize-wave hallucination band (+24.6, 3-draw judge grain, 96 cells × 1,000 draws). A cell clears when its question-clustered bootstrap interval (1,000 draws per cell, 2,000 for verdicts, seed 20254) lies above the band edge, a straddle is noise-limited with no verdict, and a selection-aware read re-picks the best cell of each behavior inside every bootstrap draw. The parent's measured-direction fixture cell (evil, layer 14, c = 4) was re-read from the decisive artifact, not re-run, and reproduces its +2.5 margin. Judging kept the parent instrument (graded 0–100 rubric, claude-sonnet-4-5-20250929, 5 draws at temperature 1.0, max_tokens 2,048): 10 cells scored over the per-cell Batch API route and 26 over the synchronous route after a wave-mode Batch relaunch stalled with 0 of 26,000 requests completed in two hours. Reverse-map round per-cell reads behind the Results sections: sycophancy at layer 14, c = 2 is broad but shallow (20 of 20 questions positive, binary rate 16%, cell mean 24.2 over an 11.6 floor), hallucination sits on a 59.5 judge floor (best cell mean 70.6, rate 0.78), and the two evil layer-14 clears pass the coherence gate at 1.00 (c = 4, 17 of 20 questions positive) and 0.70 (c = 2, 5 of 20); the parent's degraded all-answer evil cells have no counterpart here (cap-hit at most 2.0% per cell, regeneration fired on none). Selection-aware reads that re-pick each behavior's best cell inside every bootstrap draw: evil [+6.6, +15.2] over the zero band, sycophancy [−3.0, +9.0] over the +10.9 edge (a straddle, as is the best cell's own interval, [−3.8, +9.0]), hallucination [−19.5, −3.0] (bounded). The per-direction cosines quoted in the per-cell result are tabulated in the committed reduce/revmap_direction_cosines.json.
The ladder round kept the instrument fixed: the same judge, rubric, and coherence gate, five judge draws per completion (44,000 Batch API calls; two live pilots at the production instrument, 110 draws each, zero failures or warnings), the same question-level paired cluster bootstrap, and the parent's clearing rule — a cell clears when its excess over the reused band edge (evil exactly 0; sycophancy +10.9, the upper edge of the parent decisive controls' selection distribution) excludes 0 — with the 0.05 family threshold split evenly across the 44 cells and, within each pullback construction, across its 11 cells. Inference scope, carried from the verdict artifact: the band, floor, and ceiling are reused parent artifacts measured for other directions at matched injected norm; no fresh nulls were run, so clears are read against a reused scalar reference band. The reuse cuts toward under-detection rather than spurious clearing — the parent band is a selection edge over the parent's full control grid, a stricter bar than a matched fixed-cell null — so it could hide a just-above-noise effect but is unlikely to manufacture one, and only the near-transpose straddle sits within two points of the edge. Instrument sanity: re-running the parent's measured-direction fixture cell through this round's judge and reduce reproduces its above-band margin (+2.5, pass). Language-flipped completions were scored as judged in the binding read, with per-cell zeroed-score and dropped-row recounts persisted: in 19 of 20 sycophancy cells both recounts sit at or below the as-judged delta (the exception, the near-transpose layer-14 cell at c = 2, edges up from +3.5 as judged to +3.7 with intruded rows dropped — still far under the band), and no recount variant moves any cell over the band, so the no-clearing verdict is treatment-robust (the largest sycophancy cell, +9.1 as judged, is +6.6 zeroed and +8.5 dropped; the worst-intruded sycophancy cell, 59.5% flipped, falls from +6.7 as judged to −4.7 zeroed), and the evil side is moot under any treatment — every steered evil completion scores 0, so all 24 evil cells are judge-floor-pinned while intrusion there peaks at 88% (the median-λ mid-band cell at c = 4). All 44 cells pass the 0.95 completeness floor (minimum 0.977); cap-hit peaks at 0.5% of a cell.
The pure-all-answer round used independent response-integrity and behavior-specific trait instruments administered by fresh, tool-free gpt-5.6-sol sessions at low reasoning effort. Every analyzed response received five procedural repeats under each instrument (13,200 integrity decisions and 13,200 trait decisions). Integrity scores fluency, non-degeneration, topical connection, structural completion, and expected language/script continuity on 0-100 while excluding trait stance, correctness, safety, helpfulness, agreement, and refusal; the pass threshold is 80. Trait scores use a 0-100 intention-to-treat convention with explicit rubric refusals mapped to zero.
Quality-only selection used questions 0-9 without reading trait scores; questions 10-19 confirmed both the mean-integrity and pass-rate margins before any selected trait contrast could be confirmatory. The equivalence margins were plus or minus 5 integrity points and plus or minus 5 percentage points in pass rate. Question-cluster inference first averaged six seeds per question, then used 200,000 paired bootstrap draws; simultaneous quality coverage spans two behaviors x nine nonzero doses x two quality metrics, and trait coverage spans 18 answer-minus-context contrasts. No response was filtered by its post-treatment integrity.

Data extraction: The per-layer maps were refit on a pass-B activation bundle (5,000 LMSYS first-turn prompts; last-context-token state → response-averaged answer state, captured at all 28 layers, fit in float64) using the established ridge recipe (standardize-X, center-Y, GCV λ, SVD pseudo-inverse truncated at the ridge-estimable rank). The refit reproduced the committed reference fits exactly at the three frozen layers (evil layer 14: λ 316.23, rank 1433, reconstruction R² 0.833 — matching to full float precision), and the de-standardization frame-fold check held exactly (cosine 1.0000). Persona vectors and the extraction/eval banks were reused at data revision 037fcbb2 (sha-pinned local JSONs asserted before load, so the loader's regeneration fallback was unreachable). The round-2 context-side reachability read projects each behavior's directly-measured context direction, rescaled into the map's standardized input frame, onto the map's retained top-k* right-singular subspace at the pre-image operating layer.
Sample training/evaluation data + completions: Worked examples below are cherry-picked to illustrate each arm's behavior (not a random sample). Full per-cell completions (localize / patch / baseline stages) are on the HF data repo issue2254_preimage/raw_completions/; decisive-stage aggregates and judge outputs are committed under eval_results/issue_2254/. The decisive rollout text itself is no longer persisted anywhere (durability note in the footer): the truncated decisive excerpts in the dropdown below are the only surviving spans of that text. Sycophantic openings under median-λ and transpose weighting at strong doses — the arms behind the sub-band push; judge labels match content.
I acknowledge this body's conciseness WARNs: the six Takeaways bullets run over the per-bullet length cap (each folds an honesty disclosure into its claim), several per-result reads sit above the 120-word soft cap, and total content prose exceeds the word budget — sixteen results across five rounds each carry a figure and a distinct read. I also acknowledge the text-less figure sidecars: every embedded figure from the first two rounds predates the sidecar text-embedding default, and the ladder round's remaining sidecars carry inputs and scope notes without embedded point tables (the re-rendered per-cell ladder figure now embeds its tick/legend text and per-bar values); the captions plus the committed reads and reduce JSONs carry the rendered values.
Twelve open concerns from the code-review ledger remain open and non-verdict-bearing. The three rig-observability ids named in the Takeaways scope bullet: the per-phase pod sentinels lack envelope keys so the poller observed them by file presence only; the pod-B parity seam waives banked cells drifting in the (5e-3, 2e-2] band with only a provenance-waived record; and the wave-2 generation upload remains per-cell against the data repo's file-count ceiling — the decisive raw completions' Hub upload was refused under that ceiling, and the VM durability copy declared at upload verification has since been lost (never git-tracked), so only the per-cell judge scores and the committed aggregates survive for the decisive stage (durability note in the footer). The six position-round ids (the five binding ones named in the Takeaways scope bullet) carry one-line dispositions in the footer, and the ladder round adds three raised ids — two named in the Takeaways scope sub-bullet plus a completeness-diagnostic NIT — with dispositions in the footer.

The pre-image cannot steer at the context vector, while a directly-measured direction can
What is plotted (EXACTLY): Grouped bars of the coherence-gated Δ graded trait score (0–100, vs the α = 0 floor) at each arm's decisive operating point, evil and sycophancy (n = 200 judged/cell; 120 distinct generations). Whiskers: black frozen, gray selection-inherited intervals; dashes = noise-band edge (evil's sits at 0); star/diamond = achievable and donor-swap ceilings.

Figure. The pre-image never clears the noise band; a directly-measured context direction does. Δ graded trait score at decisive operating points (n = 200/cell, 120 distinct). Pre-image at the context vector: 0 (evil), +6.6 (sycophancy, below the +10.9 band). Directly-measured direction: +2.5 (evil, over a band of exactly 0), +36 (sycophancy). Persona vector at the answer: +99 / +78.
Interpretation: Both behaviors agree, and the held-out recompute (the 10 questions localize never saw) keeps sycophancy at the same verdict (pre-image 6.7 below the recomputed band, comparator 29.7 above). Evil's leg is thinner — its band is exactly 0, the comparator (+2.5) is ≈5% of the 49.4 donor-swap ceiling, and on the held-out half its interval touches 0 — so the dissociation weight rests on sycophancy. The language-intrusion audit changes no verdict: zeroing every intruded score (33% of completions, mostly fluent Chinese) leaves evil 2.5→1.8 and sycophancy 36→33. Durability caveat: the decisive completions behind these bars were lost — only judge scores survive (footer).
The per-question distribution behind the operating points
What is plotted (EXACTLY): The 20 per-question mean scores behind each evil / sycophancy operating point, one dot per question, cell mean as a line — the low-level view behind the bars above.

Figure. Per-question dots confirm the pre-image overlaps the baseline while the directly-measured direction separates for sycophancy. Each dot is one question's mean score (6 distinct draw-streams; the two seeds share 80% of draws); line = cell mean. Evil pre-image and baseline pinned at 0; sycophancy pre-image (~18) overlaps its baseline (~11), the directly-measured direction (~47) sits clearly above.
Interpretation: The per-question view rules out an averaging artifact: no cluster of questions carries a hidden pre-image effect. The sycophancy separation is a shift of the whole distribution, not a few outliers.
Calibrated patching agrees: the pre-image is neither sufficient nor necessary
What is plotted (EXACTLY): Per behavior × direction × operation (projection-patch = sufficiency on neutral contexts; ablation = necessity on persona-prefixed contexts) × breadth, the effect as a fraction of the donor-swap-prompt ceiling, with bootstrap intervals; dashed line at 1.0 = full ceiling. No per-question companion: each bar is a ratio of two cell-level means, undefined per question.

Figure. The pre-image moves nothing; the directly-measured direction carries a large share of the prompt-induced persona. Fraction of the donor-swap ceiling (n = 200/cell, 120 distinct). Pre-image patch and ablation sit within noise of 0 for both behaviors; the directly-measured direction's ablation removes ~0.53 (evil) / ~0.35 (sycophancy).
Interpretation: The dose-free patching read reaches the steering conclusion in both causal directions: the pre-image is not sufficient (projection-patch ≈ 0) and not necessary (ablation ≈ 0), while the directly-measured direction mediates a substantial share of the prompt-induced persona under ablation. Two smaller effects are real: projection-patching neutral contexts onto the sycophancy directly-measured direction installs 0.29 (band) / 0.16 (single layer) of the ceiling, and ablating evil's persona-vector direction removes 0.30 / 0.17 — that axis is partially necessary at the context locus for evil even though steering along it does nothing there.
The persona vector steers sycophancy at the context vector, and the pre-image steers at answer tokens
What is plotted (EXACTLY): Left: Δ graded score for both injections outside the decisive head-to-head comparison — the persona vector at the context vector, and the pre-image at answer tokens, per behavior — with frozen intervals and each cell's own null-band edge (dashes; context bands from the decisive controls, answer bands from the localize gate). Right: the per-question scores behind the two clean sycophancy cells.

Figure. Both off-design arms steer sycophancy. Persona vector at the context vector: +30.7 (33/200 intruded; coherence 1.00). Pre-image at answer tokens: +47.5 (5/200 intruded; 58.8 vs 11.4 baseline after excluding intruded rows). Evil: the answer-token pre-image scores +65 but 158/200 completions are language-flipped — not a clean positive; the persona vector at context stays ≈0.
Interpretation: For sycophancy the context locus is writable by both empirically-measured directions — the directly-measured one (+36) and the persona vector (+30.7) — so the min-norm pre-image is the odd one out, and the pre-image is not a dead direction: at answer tokens it steers cleanly and survives the intrusion audit. Every causal-inertness claim here is scoped to the pre-image at the context vector, and the parent experiment's inert-at-context reading of the persona vector holds for evil but not for sycophancy. Evil's answer-token pre-image effect is intrusion-dominated and unreadable.
The fitted map is a strong predictor at every layer
What is plotted (EXACTLY): Per-layer held-out ridge R² vs an identity-plus-bias baseline (left) and nearest-neighbour retrieval at 10 (cosine) with the chance line (right), from a 90/10 split of the 5,000-prompt bundle.

Figure. The fitted map predicts strongly where its pre-image cannot write. Held-out ridge R² 0.42–0.66 (0.60 at layer 14) versus a negative identity-plus-bias baseline; nearest-neighbour retrieval 0.59–0.97 versus chance 0.02 (n = 500 held-out).
Interpretation: The map genuinely predicts the answer state from the context state, far above both baselines, so the pre-image's causal inertness is a read/write dissociation, not a fitting failure — a strong predictive map does not imply a usable steering handle at the context vector.
The pre-image is a distinct direction, and the map's retained subspace under-represents the causal one
What is plotted (EXACTLY): Per-layer cosine among the direction families (pre-image vs directly-measured direction, vs persona vector, directly-measured vs persona vector) and pre-image vs its shuffled-map twin, for all three behaviors.

Figure. The pre-image is only weakly aligned with the empirical directions and orthogonal to its shuffled-map twin. Cosine per layer; at operating layers the pre-image aligns 0.10–0.39 with the persona vector and directly-measured direction, ≈ 0 with the shuffled-map pre-image.
Interpretation: The null is well-posed: 96–98% of the persona vector is reachable through the truncated map, the frame-fold check is exact, and the pre-image is orthogonal to the same construction run through a signal-free (row-shuffled) map. A context-side reachability read localizes the failure further: in the map's standardized input frame, the retained rank-k* right-singular subspace holds only 0.49 (evil, layer 14, k* 1433) / 0.53 (sycophancy, layer 17, k* 1565) of the causally-working context direction's length — below the 0.63/0.66 a random direction projects — so the rank truncation under-represents the causal direction, on top of the min-norm inversion aligning only weakly with it.
The teacher-forced margin shows no pre-image movement at the context vector — but barely registers context edits at all
What is plotted (EXACTLY): Each margin-measured decisive operating point as a point: x = Δ teacher-forced positive-minus-negative margin vs α = 0; y = Δ graded judge score; marker = behavior, color = direction. Only the 18 single-layer cells were margin-measured — band/mid-breadth cells, including the sycophancy directly-measured headline cell, were not.

Figure. Only answer-token injections move the teacher-forced margin. Context-vector arms — pre-image and directly-measured alike — cluster at Δ margin ≤ 0.08; the answer-token persona vector reaches +7.4/+7.8. The two blue pre-image-at-answer points are evil (+65 judged, intrusion-dominated) and sycophancy (+47.5 judged, Δ margin +0.99).
Interpretation: On the secondary continuous DV the pre-image at the context vector again moves nothing (Δ margin ≤ 0.02). The margin is nearly blind to context-vector edits in general: the sycophancy directly-measured cell that was margin-measured (layer 14, c = 2) shifts the judged score +19 yet moves the margin only +0.04, while answer-token edits move it up to +7.8 — computed over fixed answer pools, the margin registers answer-token edits but barely registers context edits. This is why the graded on-policy score, not the margin, is primary. The single-layer-only margin coverage is the open ledger concern margin-split-mid-breadth-cells-skipped.
Steering the first answer tokens recovers only a small fraction of the all-answer effect
What is plotted (EXACTLY): Δ graded trait score (0–100, 5-draw mean, vs the α = 0 floor) at eight positions per direction, behavior, and breadth (n = 120 completions/cell); degraded fraction (cap-hit plus language flip, 0–2) below; ✕ = gate-failed cell (score not shown).

Figure. The pre-image moves behavior only at all-answer steering, the persona vector's first-k movement is small relative to all-answer, and the measured context direction is the exception. Evil's persona-vector all-answer bars (+96 to +99) come with 62–100% language-flipped completions; ✕ = gate-failed cell.
Interpretation: First-token recovery is exactly 0 for evil and at most 0.03 for sycophancy; opening spans recover 0.02–0.07 of the all-answer effect, far below both marks. The persona vector's small first-k effects are real: single-layer sycophancy reaches +8.9/+10.2/+20.0 (spans 1–3, 1–5, combined; intervals exclude zero; shuffled-map controls +3.7/+5.5/+5.2), evil +2.0/+4.3/+6.9 over exactly-0 controls. Per-token dose is fixed but total dose is not (1–5 edited states vs every answer token), so position and cumulative edit count are confounded.
The all-answer arm clears everywhere — evil +96 to +99 raw (random control 0), sycophancy +42.7 / +68.1 net of control; sycophancy's single-layer arm is gate-failed (0.74 complete), refusing that block's recovery ratio (mid-band control gate-clean). The two-thirds mark is a sibling text-prefill reference, not directly comparable (Methodology).
Per-question view: the persona vector's small first-k shifts spread across questions, the pre-image shows none, and the full evil effect rides on degraded text
What is plotted (EXACTLY): Per-question mean Δ graded score (one dot per question, 20 per cell) for the persona vector and map pre-image at each injection position, per behavior and breadth; bars are cell means.

Figure. No question subset hides a large first-k effect. Per-question dots (20/cell) sit near zero at first-k positions — the persona vector's small shifts are spread across questions, pre-image dots overlap zero — while the all-answer columns separate widely: evil near +100 on 62–100% language-flipped text, sycophancy pre-image +47 on clean text; ✕ = gate-failed cell (score not shown).
Interpretation: The dots rule out an averaging artifact — the persona vector's small first-k shifts ride on the whole question distribution rather than a few outliers, and no question hides a pre-image first-k effect. Degradation splits the full-effect cells: evil's all-answer completions are 62–100% language-flipped and 87–97% cap-hit (single first-token positions: at most 20%), while sycophancy's pre-image all-answer cells stay at or under 3% degraded.
Two of eight recovery ratios are not computable — their all-answer denominator arm is among the nine gate-failed cells enumerated in Methodology (evil pre-image, mid band; sycophancy persona vector, single layer).
The pre-image separates from its shuffled-map twin only when every answer token is steered
What is plotted (EXACTLY): The paired per-position difference in Δ graded score between the map pre-image and its shuffled-map twin (solid; the pre-image-minus-random diagnostic dashed), per behavior and breadth (n = 120 completions/cell per arm); hollow marker = arm(s) below the completeness floor, descriptive only. No per-question companion: each point is a paired cell-level bootstrap contrast; the pre-image arms' per-question dots are in the clouds figure above.

Figure. The contrast is flat at every first-k position and separates only at all-answer steering. Evil +64.4 (single layer) and +29.3 (band — hollow, both arms just under the completeness floor); sycophancy +22.1 and +13.2, with one marginal earlier clearance (span 1–5 at the band, +1.7). Evil-band solid and dashed series coincide — both controls sit at exactly 0.
Interpretation: For evil the contrast carries direction only: 31 of 32 evil control cells — random and shuffled-map alike — sit at exactly 0 with zero-width bootstrap intervals. The two control families run at different layers and doses, so this is floor saturation, not aliasing; but a null with zero estimated variance cannot calibrate how far above chance +64.4 or +29.3 sit. Sycophancy's controls are non-degenerate, so its all-answer contrasts carry calibrated intervals.
The measured context direction is strongest at the context vector and opening tokens; its all-answer read is judge-censored
What is plotted (EXACTLY): For sycophancy's directly-measured context direction, the steering effect as a fraction of the donor-swap ceiling at the eight positions, one line per breadth (n = 120 completions/cell); hollow = gate-failed cells, descriptive only. No per-question companion: each point is a ratio of cell-level means.

Figure. The direction that steers at the context vector carries through opening tokens. Clean single-layer spans reach 0.62–0.69 of the ceiling (combined arm 1.04); mid-band arms 0.79–1.30 on 30–56% flipped text; both all-answer cells fail the completeness gate (hollow), at or below zero.
Interpretation: This reverses the map-derived pattern: the measured direction carries at the context vector and opening positions. Clean single-layer support: spans 0.62–0.69 of ceiling, combined arm 1.04; the most intrusion-robust mid-band cell is the last context token — 1.10 of ceiling at 7.5% flipped, 1.02 under score-zeroing. Remaining mid-band arms: 0.79 (span 1–3, 30.0% flipped), 0.81 (span 1–5, 55.8%), 1.30 (combined, 51.7%); the sensitivity recount (Methodology) keeps these when flipped rows are dropped, collapses them when scores are zeroed.
The all-answer cells are judge-refusal-censored (0.46 / 0.14 complete, the round's worst): their negative fractions (−0.32 mid band; −0.04 single layer, interval spans 0) are descriptive only. Evil's measured direction stays at or under 0.18 of ceiling everywhere (floored scale).
Forward-weighting the inversion does not rescue the map: the transpose ladder stays inside the noise band at the context vector
What is plotted (EXACTLY): Per behavior, the coherence-gated Δ graded trait score (0–100, vs the α = 0 floor) at each pullback construction's best cell, beside the parent pre-image reference bar; dashes = reused band edge, dash-dot = the parent measured-direction effect, triangle = donor-swap ceiling; black frozen, gray selection-aware intervals (n = 200 judged/cell).

Figure. No pullback clears the reused band at the context vector. Sycophancy best cells: +2.4 (near-pinv), +6.7 (median), +9.1 (near-transpose), +6.5 (transpose), all under the +10.9 edge; the parent pre-image bar sits at +6.6 and the measured direction at +36. Evil: every ladder cell exactly 0, with the parent comparator (+2.5) and +49.4 ceiling for scale.
Interpretation: 0 of 44 cells clear, with a split denominator: sycophancy contributes 19 bounded non-clears plus one noise-limited straddle (the near-transpose all-layer cell, its interval crossing the edge without escaping), while the 24 floor-pinned evil cells are uninformative rather than informative non-clears — so the construction-level conclusion rests on the 20 sycophancy cells. The read is against the parent's reused band (no fresh controls), a reuse cutting toward under-detection, not spurious clearing (Methodology), scoped to these operating points, weightings, and the context locus. Instrument sanity: the parent measured-direction fixture reproduces its +2.5 above-band margin under this round's judge and reduce.
Per-cell view: sycophancy pushes sub-band once weighting leaves the pseudo-inverse, while every evil cell is judge-floor-pinned
What is plotted (EXACTLY): All 44 per-cell Δ graded scores with cluster-bootstrap intervals (n = 200 judged/cell), evil top and sycophancy bottom, grouped by pullback construction; dashed line = reused band edge. Per-question clouds render only for clearing cells (none here); the per-question grain enters through the bootstrap.

Figure. 19 of 20 sycophancy cells are positive, but none clears the reused band. Construction means: +1.1 (near-pseudo-inverse), +5.3 (median-λ), +5.1 (near-transpose), +5.0 (transpose); best cells rise +2.4, +6.7, +9.1 through near-transpose, then fall to +6.5 at transpose. Evil: all 24 cells sit at exactly 0 — the judge scores every steered evil completion at floor.
Interpretation: The sub-band push is structured, not monotone (means plateau past median-λ; the best cell falls back at transpose), and tracks alignment: the near-pseudo-inverse pullback aligns with nothing (cos 0.15 to the parent pre-image; near 0 elsewhere), while median-λ and near-transpose re-align with the already-tested pre-image (cos 0.68–0.81) — the ladder rediscovers the pre-image's push rather than finding new causal content. Every pullback stays far from the causally-working measured direction (cos at most 0.22 at operating single layers, 0.40 across wider stacks). Evil is floor-pinned, not proven null (the judge's floor leaves no graded range below it); intrusion treatment moves no cell over the band (Methodology).
A separately fitted answer-to-context map is the first map-derived direction to move evil at the context vector, while sycophancy straddles the band and hallucination clears nowhere
What is plotted (EXACTLY): Per behavior, the coherence-gated Δ graded trait score versus the α = 0 floor for the reverse-map direction at layers 14, 19, 26 against dose c ∈ {0.5, 1, 2, 4}, with question-clustered bootstrap intervals (n = 200 judged completions per cell). Dashed line = reused band edge.

Figure. Evil moves at layer 14 only, at the two highest doses. Evil layer 14: 0, 0, +3.3, +10.5 across the four doses, layers 19 and 26 exactly 0. Sycophancy layer 14: +8.9 to +12.7, four straddles of the +10.9 edge, layers 19/26 +2.7 to +7.2. Hallucination stays under its +24.6 band and turns negative at high doses of layers 19/26.
Interpretation: 2 of 36 cells clear, both evil at layer 14: c = 2 (+3.3, [+0.4, +7.4], not multiplicity-robust) and c = 4 (+10.5, [+6.5, +15.1], robust to the 36-cell Bonferroni correction). The evil band is exactly 0, a zero-variance floored null, so the clear is a direction-only calibration, and +10.5 exceeds the measured-direction fixture at the same cell (+2.5). Sycophancy's best cell (+12.7) straddles the +10.9 edge, as do the other three layer-14 cells, while the 8 layer-19/26 cells are bounded non-clears. Hallucination: 12 bounded non-clears against the localize-wave band. Reused bands scope the verdict to these operating points and the context locus.
Per-cell view: the reverse-map direction aligns with the measured context direction everywhere, yet moves evil at one layer only
What is plotted (EXACTLY): All 36 per-cell Δ graded scores (versus the α = 0 floor) as a behavior-by-layer × dose table, red positive and blue negative, the same values as the dose-response panels (n = 200 judged completions per cell).

Figure. Per-cell Δ, 36 cells. Evil: +3.2 and +10.5 at layer 14 (c = 2, 4), 0 elsewhere. Sycophancy: +8.9 to +12.7 at layer 14, +3.5 to +7.2 at layer 19, +2.7 to +5.5 at layer 26. Hallucination: +1.6 to +11.1 at layer 14, −6.2 to +4.1 at layer 19, −10.9 to +8.2 at layer 26.
Interpretation: The reverse-map direction is the first inversion aligned with the causally-working measured context direction: cos 0.51–0.71, against 0.11–0.33 to the pseudo-inverse pre-image, at most 0.38 to any ladder pullback, and |cos| ≤ 0.05 to the random and shuffled-map controls. Alignment does not predict the move: layers 19 and 26 are as aligned as layer 14 yet every evil cell there is exactly 0, and the measured direction itself moved evil by only +2.5 at layer 14. The clearing cell's text is intact (coherence 1.00, cap-hit 2.0%, 17 of 20 questions positive, binary rate 8.5%).
Pure all-answer steering is stronger at nearby operating points, but neither behavior is quality-matched
What is plotted (EXACTLY): Full-20 mean integrity on the x-axis and refusal-aware trait score on the y-axis for two fixed context-only reverse-map targets and the ten pure all-answer persona-vector doses per behavior. Each point contains 20 questions x 6 seeds; whiskers are ordinary 95% question-cluster intervals, and the ring marks the quality-selected sycophancy dose. Primary decisions use the held-out question split and familywise quality intervals, not the pictured full-sample intervals.

Figure. Pure all-answer steering reaches higher trait scores near the context targets, but no equal-integrity comparison confirms. Circles are answer doses, diamonds are context targets, and the ring is the quality-selected sycophancy dose. Full-20 means and ordinary 95% question-cluster intervals are descriptive; the held-out split and familywise quality gate determine confirmation.
Interpretation: Evil has no nonzero answer dose point-matched to its context target on questions 0-9; at c = 1/2 it has higher integrity and trait expression than context, but this is not an equal-integrity estimate. Sycophancy c = 1/2 has a held-out answer-minus-context trait contrast of +8.50, yet its integrity gap of -2.957 points has a simultaneous interval from -6.774 to -0.547 and its pass-rate interval extends to -11.67 percentage points, so the frozen equivalence gate fails. The full-20 sycophancy contrast is +9.79 descriptively; the experiment therefore establishes a dose-response tradeoff, not a quality-confirmed route winner.

Four renders are committed alongside and deliberately not embedded, each redundant with an embedded view or a committed read: hero2_recovery_fraction (the computable recovery ratios, quoted in the position-bars section), expl_accrual_curves (the position bars' per-position deltas drawn as cumulative curves), expl_h3_adjacent_forest (adjacent-position step contrasts, tabulated in reads/verdict_lattice.json), and expl_rd_lattice (the verdict-lattice grid, same source); steer rollout text + judge outputs on the HF data repo under issue2254_preimage/first-k-answer-token-steering/ (steer_pack shards; judged/cache/raw/pilot packs). Inversion-ladder round (same-issue follow-up round transpose_ladder, run 2026-08-25): driver scripts/issue2254_transpose_ladder.py (run commit ec7e7e31; one 4×H100 RunPod steer wave on pod-2254-ladder, launched 2026-08-25 03:32Z, relaunched 04:04Z after a smoke-gate abort, terminated through the upload gate at 04:58Z — ≈5.6 GPU-h realized against the 7 GPU-h estimate; judging off-pod via the Batch API, two pilots plus a 44,000-call production wave 04:59Z → 10:55Z, 0 GPU-h). Verdicts, per-cell ledger, and direction diagnostics committed under eval_results/issue_2254/transpose_ladder/ (reduce/verdicts.json, reduce/delta_score_percell.json — including the per-cell zeroed/dropped intrusion recounts — ladder_report.json, judge/completeness.json, pilot reports); round figures committed at 6ae4b673c0761584dcb1c5dd0b040b6a348bc73e under figures/issue_2254/transpose_ladder/, with hero_ladder and expl_all_cells embedded — the review round re-rendered expl_all_cells with reader-facing construction/layer/dose labels at f4330588478d8820d62a4c1aec430f489aa1573f via scripts/issue2254_ladder_figures.py (superseding the 6ae4b673 render) — and four renders committed alongside and deliberately not embedded, each redundant with a quoted read: expl_delta_vs_lambda (per-cell deltas along the λ ladder, quoted from the per-cell ledger), expl_cos_heatmap (pullback-vs-reference cosines, quoted from ladder_report.json), expl_alignment_spectra (the persona vector's energy on the map's top singular modes), and expl_degradation (per-cell intrusion and cap-hit, quoted in Methodology). Ladder steer rollout text on the HF data repo under issue2254_preimage/transpose_ladder/raw_completions/steer_pack/ (4 packed shards, 44 cells × 200 rows) and the 224 ladder direction tensors under issue2254_preimage/directions/ (both at revision c47c0193); the judge cache (263 MB) is deliberately uncommitted — regenerable from the packed shards. Ladder-round ledger concerns: ladder-static-shards-not-work-conserving — static round-robin steer shards cannot reassign cells to an idle GPU (throughput-only; all 44 cells completed); ladder-sentinel-wipe-not-fail-closed — the stale-sentinel wipe is best-effort, so a failed unlink could leave an old done sentinel visible (did not fire; this run's uploads were exact-set verified in-run before the terminate gate); ladder-completeness-missing-key-diagnostic — a missing completeness key would raise a raw KeyError rather than a readable fail-closed diagnostic (never fired; all 44 keys present); ladder-directions-upload-verify-bypass — reconciler-deferred once the re-entry upload-verify bypass fix landed (commit 0814afad, verified fixed by both reviewers); the residual stale-sentinel shape was re-raised as the separate concern ladder-sentinel-wipe-not-fail-closed above, with no severity change on the original id. Caveats carried from open review-ledger concerns (position round): margin-split-mid-breadth-cells-skipped — the teacher-forced margin ran only on single-layer cells, as disclosed in the margin section; compute-shape-unverified-fanout — the shard fan-out was not independently verified at review time, and the realized run judged all 160 cells (shards 0–3 plus resplit shards 7/11/15); firstk-pc-single-behavior-kill — the single-behavior kill path never fired (the positive control cleared for both behaviors); firstk-empty-regen-cap-policy-bypass — a cap-gate ordering bug remains in the driver; the realized run re-issued the API-censored draws to zero residual (judge content-refusal drops remained, per Methodology); round5-live-judge-boundary-unexercised — the production judge wave ran behind two passed live pilots and the re-issue accounting validated in production; round5-marker-metadata-drift — implementation-report numstats were inaccurate, and git totals are authoritative. Round-4 critique concerns, both addressed: firstk-invalid-cell-visualization — the re-rendered figures mark gate-failed cells instead of drawing them as ordinary points or leaving silent blanks; firstk-cumulative-edit-confound — the dose-vs-position confound is now stated where the position claims are made (Takeaways scope bullet + the position-bars section). Round-5 critique concerns: two upheld by the reconciler and folded in round 6 — codex-interp-r5-c3 (absolute-register captions rescoped to the relative register for the persona-vector arm) and codex-interp-r5-c4 (one sample excerpt's whitespace normalization now disclosed inline; the other nine sample rows re-verified by exact-substring assert against the stored completions) — and two deferred by the reconciler as non-gates (codex-interp-r5-c1, codex-interp-r5-c2). Durability note: the decisive-stage raw completions (50 cells, 20 questions × 5 draws × seeds 42/43 per cell) are not persisted on the Hub or on disk — their HF upload was refused under the data repo's file-count ceiling (fleet issue #2286), and the VM durability copy declared at upload verification has since been lost (never git-tracked; absent from the repo, every worktree, and the data disk). Only the per-cell judge scores (the packed judge/decisive shards on HF) and the committed decisive aggregates survive; the worked-example excerpts in Methodology are the only surviving spans of the decisive rollout text. A re-run under the same per-draw seeds would resample text that cannot be verified against what was actually judged, so no regenerated text is pinned as the judged artifact. Reverse-map round (same-issue follow-up round reverse_map_steer, run 2026-09-04 as a user-chat inline override): driver scripts/issue2254_reverse_map_steer.py (run commit e9828279 for the directions and steer phases; c461885a added the wave-mode judge and 873f1bd3 the synchronous judge route used for the last 26 cells); one 4×H100 RunPod steer wave on pod-2254-revmap, provisioned 2026-09-04 06:37Z and terminated through the upload gate after the 08:15Z verification PASS, ≈1.7 h of pod time (≈7 GPU-h against the 4 GPU-h estimate, 32 min of it the steer wave itself, the rest bootstrap, an overlay-venv repair for a MooseFS read wedge, and the smoke pilot); judging off-pod (36,000 calls: 10 cells over the per-cell Batch route at ~15 min per cell, a wave-mode Batch relaunch that stalled with 0 of 26,000 requests completed and was cancelled, so 3 finished sub-batches of 6,000 calls were paid for and not reused, then 26 cells over the synchronous route in 9 min, 0 GPU-h). Verdicts, the per-cell ledger, the direction-cosine table, the 36 judge checkpoints, completeness and pilot reports, and smoke evidence committed under eval_results/issue_2254/reverse_map_steer/ and both figures under figures/issue_2254/reverse_map_steer/, all at 1ca4c56b754c on branch issue-2254 (the ladder round's artifacts live on the same branch); the 4,268-file judge cache is deliberately uncommitted, regenerable from the packed shards. Steer rollout text on the HF data repo under issue2254_preimage/reverse_map_steer/raw_completions/steer_pack/ (4 packed shards, 36 cells × 200 rows, 7,200 completions, cap-hit at most 2.0% per cell) and the 9 reverse-map direction tensors under issue2254_preimage/directions/ ({evil,sycophancy,hallucination}_revmap_L{14,19,26}.pt), both at revision e089c000. No formal reviewer round ran on this round (an orchestrator diff read only). Pure all-answer round (same-issue follow-up round all_answer_decode_sweep, run 2026-09-07): one 4xH100 RunPod generation wave on pod-2254-decodeonly; the recorded pilot-to-upload window was 06:42-07:09 UTC (27 minutes; billing-rounded GPU-hours were not recorded), followed by off-pod Codex grading. Driver and analysis code are pinned under scripts/issue2254_all_answer_decode_sweep.py, scripts/issue2254_all_answer_decode_analysis.py, and the recovery/sensitivity scripts in the same code tree. Aggregate results, completeness, frozen selection, sensitivities, figure source, and upload receipt are in the pinned eval_results and figures trees. Raw generations are at HF revision 609adc00; the exact grading audit pack is at HF revision b08ab782. The reader-facing report is docs/reports/issue_2254_all_answer_decode_sweep.md. The supplementary programmatic CJK diagnostic is preserved but not embedded because its exact rates are reported in the standalone report.
Context: Originating prompt (user, 2026-08-12, verbatim):
Motivation
- We've shown that a lot of persona information is stored at the context vector
- We've shown that we can map this persona information into the answer with our mapping
- We've shown that patching the context vector at all layers with same query different prefix has a causal effect on the answer's persona
- but we showed that our mapping poorly predicts this causal effect
- We want to see if our mapping can be used to find a good context vector persona direction
Methodology
- Take the pre-image context vectors for the persona vectors (we should have these )
- Try steering with those vectors only at the context vector vs steering with the persona vector only at the context vector vs steering with the persona vector at each answer token, for all of them do single layer and middle layers and all layers
- measure behavior expression in each case (use persona vectors methodology)
- Compare also to steering with persona vectors EXTRACTED at context vector only at context vector (averaged over many queries -- probably same as they do in paper)
- Could we also do some patching instead of steering? not sure how that would work -- help me figure it out
Position round originating prompt (user, 2026-08-23, verbatim):
User-ordered follow-up (paper session, 2026-08-23): add the missing POSITION cells to the #2254/#2220 steering rig — steering at the FIRST k ANSWER tokens, individually and together. Every existing cell used only {last context token} vs {ALL answer tokens}; #2333 (text prefill: 3 opening tokens recover 67% of the context-end patch effect on format cells) predicts opening positions carry much of the effect, and the all-answer-token cells only reach their big numbers with degraded text (41-85% cap-hit, heavy CJK intrusion at strong doses, #2220).
New position arms (all else reused from the #2254 rig — directions, unit-norm dose convention, coherence gate, judge instrument, eval banks, donor-swap ceiling):
- single answer positions: token index 1 only, 2 only, 3 only;
- opening spans: tokens 1..3 and 1..5 jointly;
- combined: last-context-token + opening span 1..3 together;
- comparators re-run or reused at matched dose/layer: last-context-token only, all answer tokens.
Directions: mean-difference persona vector, directly-measured context direction, map pre-image, matched-norm random control (shuffled-map control where the pre-image runs). Behaviors: evil + sycophancy only (hallucination excluded — rig positive control failed in both parents). Breadths: single layer + middle band 14/17/20, reusing the parents' operating points (no fresh full localize sweep unless the reused points fail their positive control).
Primary reads: (1) fraction of the donor-swap ceiling per position arm (the #2254 convention); (2) opening-arm effect vs the all-answer-token cell at matched dose — does opening-only steering recover most of the effect with CLEAN text (report cap-hit + CJK intrusion per cell; that is the deployment-relevant win); (3) convergence sentence vs #2333's opening-token-carried mechanism. Feeds the paper's "control model character" ruling and the C2/#2333 opening-token story.
Est. cost: ~10-15 GPU-h (generation + judge waves; directions and banks banked; well under the 20 GPU-h rail; user explicitly ordered the run).
Inversion-ladder round originating prompt (user, 2026-08-25, verbatim): Let's try the transpose — captured as followup_label transpose_ladder (source: user-chat) and scoped in the round's plan to the transpose pullback plus ridge-inverse pullbacks at three λ quantiles, run at the parent's decisive context-locus operating points.
Reverse-map round originating prompt (user, 2026-09-03, verbatim): get a subagent to steer with the inverse direction, captured as followup_label reverse_map_steer and run as a user-chat inline override round (no epm:followup-scope marker by design). The clarify decision record pinned the banked #2618 reverse-map direction at layers 14/19/26, the context-vector locus only, all three behaviors, and reused parent controls with no fresh nulls; it is recorded in the round's dispatch-time epm:progress override note.
Pure all-answer round originating prompts (user, 2026-09-07, verbatim):
fix this confound. If you need additional judgement calls use codex subagents. We want to have matched steering results for context only steering vs answer steering with same level coherence.. LLM judged
did you steer at all answer tokens?
do the proper all answer token comparison with lower-dose sweep
